Executive Coaching: Before Replacing a Leader, Ask if You've Given Them the Right Support

Across my twelve years in senior school leadership—including Deputy Headship and Acting Head roles—and through my work with executive leaders, I have rarely met a senior leader who was underperforming due to a lack of core capability.

High Operational Demand: Sudden growth, shifting regulatory frameworks, or under-resourced teams force a leader into daily firefighting. They step into tactical details because someone has to, and they have the experience to solve problems quickly.


Loss of Reflection & Strategy: As operational demands swallow their diary, protected thinking time is the very first thing sacrificed. They stop stepping back, anticipating, or planning six months ahead. They become entirely reactive.


Cognitive & Decision Fatigue: Making hundreds of tactical decisions every week depletes mental bandwidth. When cognitively exhausted, even experienced leaders default to short-term fixes, hesitation, or playing it safe.


Perceived Underperformance: Observers at the board level notice stalled strategic momentum. The diagnosis from above is often that the leader "lacks vision." Pressure increases, expectations tighten, and the leader responds by working harder operationally—feeding right back into the start of the loop.


When an organisation misinterprets this structural cycle as a personal capability deficit, they risk discarding an exceptional leader who simply needed the right mechanism of support.
